The Client.
AWATERRA is a digital mindfulness and spirituality startup developing a high-capability meditation ecosystem. Positioned at the intersection of ancient wisdom and modern technology, the app aims to deliver a multi-sensory experience through advanced gamification, engagement analytics, and personalized wellness journeys.
The Challenge.
In its critical pre-launch phase, AWATERRA possessed a vast product vision but lacked the operational infrastructure to execute it. The team was distributed across global time zones, and the development path was fragmented across multiple channels.
The challenge was to create a strategic and operational backbone, taking into account technical execution by mapping development into 12 capability areas with 34 complex features. I tracked efficiency and collaboration through a detailed 174 cross-depatment entry roadmap, all while building the company’s HR, Finance, and Management systems from the ground up.
The Solution.
I acted as the Project Manager, implementing a "Systems-First" approach to translate the founder's vision into a scalable reality:
Product Architecture: Mapped and consistently updated 34 features into 12 Core Capability Areas (ex. Gamification, and Analytics), providing the structural blueprint for the app’s v1.0.
Master Roadmap Engineering: Authored an end-to-end product roadmap using Scaled Agile Framework (SAFe) principles. I translated this into a master Gantt chart with 174 cross-functional entries, allowing for real-time recalibration of dependencies and timelines, as well as quick identification of bottlenecks.
KPI & Visibility Framework: Built 6 department-specific dashboards using the Eisenhower Matrix to categorize priorities. This gave the team weekly snapshots of risks and delivery statuses, ensuring radical transparency.
Workflow Automation: Implemented a task-management ecosystem in Lark, automating task routing from meetings and chats. This reduced manual coordination time by ~40% and established clear accountability.
Human Capital Infrastructure: Built the HR ecosystem from scratch; including defining role criteria for senior leadership, screening CTO/CPO candidates, and leading the hiring and onboarding of the core development team.
QA & Feedback Loops: Designed automated flows for TestFlight builds, ensuring that bug reports and UX insights were captured and pushed directly to developer dashboards rather than being lost in communication threads.
